I don't think the fan can be installed backwards. It only mounts from one side, the other side is open with no way to attach it to the motor shaft. This will be an interesting one to see what happens.

As another option, it is likely just the regulator portion that has failed. I have yet to do it, but if this is the case, you should be able to test this by supplying 24V directly to the alternator rotor momentarily via the brush wires (one will be ground, one will be +24VDC), and see if...
