That is exactly what happened to my deuce last year. I was driving and lost 2nd and 3rd gear. Just replace the main shaft and the gar that 2nd and 3rd ride on. George from White Owl has them and is a pleaser to work with.

How much play do you have in the rear idler track tensioner. I know with the bradleys there is about 4 inches of play that we use to tighten or losten the tracks.
Is there anyway to possibly use that or modify the rear idler wheel to compensate for the shorter track???

Oh, and I have since fixed those problems.
As for the alternator, check the exciter wire. My alternator was putting out the same as yours until I found that the exciter wire was split. I spliced the wire back together and it has been working fine ever since.
